COVID-19 is Shattering Your Culture

Culture is that unwritten set of rules that governs our required behavior, in the work that we do together. If it was written rules, that would be your standard operating procedures. Culture is largely unwritten.

It’s all about behavior. Of course there are ideals, beliefs and assumptions we hold that drive those behaviors, but culture is all about behavior.

Culture (ideals, beliefs and assumptions) are reinforced through customs and rituals. COVID-19 is shattering your culture, throwing you out of your rhythm. Look at your customs and rituals. Perhaps, now is the time to double-down on your customs, examine your rituals. What are you doing to hold your team together?

How Culture Touches the Work

Culture is that unwritten set of rules that defines and enforces the required behaviors in the work that we do together. Many things we do are written down and comprise our standard operating procedures. But most things are unwritten. And, when we think of culture, here are some things that are often missed.

  • Who can belong to our team? (Membership)
  • Who has the authority to make decisions, in what situations?
  • How are team members given work assignments?
  • How often are team members given work assignments?
  • Do team members depend on work product from other team members?
  • How do team members hand off work to other team members? (Integration)
  • When a team member completes a work assignment, how does their supervisor know?
  • When a team member completes a work assignment, how do they know what to work on next?
  • Does anyone review or inspect their work?
  • How often is their work reviewed or inspected?
  • Are they permitted to continue on additional work before their current work has been reviewed?
  • Do they work on multiple assignments simultaneously?

The people system is the most important system you work on. This is just the start.

What Went Wrong?

“What do you think is the most difficult, planning or execution?” I asked.

“Planning is no slouch,” Travis replied, “but execution is where things go wrong. We may have a perfect plan, but we don’t have perfect execution.”

“Travis, sometimes I look at all the things a company wants to do, process changes, re-engineering, efficiency programs. They are all good ideas, yet, most fail. Why?”

“Execution?” pondered Travis.

“So, why did the execution fail? I saw the written plans. I attended some of the meetings. I observed the training. I watched the pep rallies. I saw the teamwork posters on the wall. I know incredible amounts of money, resources and energy went in to make it happen. In the end, not much changed. So, what went wrong?”

Travis hesitated, “Execution?”

“I saw team members trying new sequences, working with new equipment, handing off projects in new ways. But in the end, it didn’t stick. A new process would get shortcut. The old way worked faster. The enthusiasm faded into push-back. The word on the floor was, if we stiff arm it long enough, the re-engineering would go away. Morale plummeted. Ultimately, the initiative was abandoned. What stopped the execution?”

Travis wasn’t sure.

“Management focused all of their attention prior to the change. Little or no thought was given to how the new behaviors would be positively reinforced. What gets reinforced gets repeated. What does not get reinforced will stop. Dead in its tracks.”

Happy Holidays

As Matthew looked across the manufacturing floor, the machines stood silent, the shipping dock was clear. Outside, the service vans were neatly parked in a row. Though he was the solitary figure, Matthew shouted across the empty space.

“Merry Christmas to all, and to all, a good night.”

He reached for the switch and the mercury vapors went dark. He slid out the door and locked it behind.

More Than The Thought That Counts

It’s not the thought that counts. It’s the hug, the squeezed hand, the warm smile, sharing a cup of coffee, dropping by, saying hello, listening.

It’s the card from a friend with a special note, calling to talk about things more important than the weather.

It’s sitting with a family member through a tough time, standing up for someone in their proudest moment.

Sometimes it’s just showing up and being fully present.

Things Slow Down

“What are you thankful for?” I asked.

The eyes from the other side of the table turned kind.

“I am thankful for this time of year, where things slow down. I stop. I stop being busy and become aware. If we don’t stop, we just keep going. Gratitude is about awareness. When I stop, my heart rate goes down. I am calm. In the quiet, I can take it in. I can watch and see things more clearly for what they are.”

“And, what do you see?” I prompted.

“I see connections, the relationships I have with other people. I play a role in other people’s lives and other people bring value to mine. It’s all about connections.”

“And, what are you thankful for?” I asked again.

“I am thankful that I am not wandering alone. I am thankful for those around me, that are connected to me. It sounds too obvious. That’s why it is so important to slow down and become aware. If we don’t stop, we just keep going.”

During this time of Thanksgiving, I am going to stop. To become aware.

Agreements with Others

Every agreement you make with other people, you ultimately make with yourself. When you cheat other people, you ultimately cheat yourself. When you break a promise to other people, you teach your brain to mistrust your own intentions. You sow the seeds of self doubt. You undermine your own strength and integrity.

Agreements you keep with yourself, that are invisible to others, are the most powerful because they are pure. They sow the seeds of self confidence on a foundation of integrity.

Required Behaviors

For many things in an organization, we document our methods and processes in writing, call them standard operating procedures. SOPs codify the required behaviors in the work that we do together.

Culture is different, because it is mostly an unwritten set of rules that governs our behavior in the work that we do together.

It is always a good idea to have alignment between your standard operating procedures (written), and your culture (unwritten). Because, wherever there is a discrepancy, culture always wins.

Who Do You Hang Around With?

Jessica was talking about her boss, Matthew. Matthew is one of those special people who, in the midst of a problem always seems to see a solution. In a meeting, where an idea may be shot down, Matthew reverses the energy. He says, “I know it is impossible, but if it weren’t impossible, how would we do it?”

What she finds interesting about Matthew is that when he walks in the room, she feels an uncanny ability to conquer any difficulties in her current project.

Stay away from naysayers, and surround yourself with people who are pathologically positive. Find the energy to make things happen, to solve the problems around you. Find that person who gives you the energy and the uncanny ability to conquer difficulty.

Looks Like a Personality Conflict

The situation may look like a personality conflict, but the symptom leads us astray. When two people are at cross-purposes, locked in disagreement, it is because we, as managers, created the conditions for the behavior we see.

Still looks like a personality conflict?

If you are in a place of worship, a temple, synagogue, sanctuary, are you likely to be loud and boisterous or quiet and reflective? If you are at a sporting event and your team just scored a goal, are you likely to be loud and boisterous or quiet and reflective? Your behavior in those two circumstances is quite different, but did your personality change?

Your behavior changed because the context changed.

Change the context, behavior follows.

Structure is the way we define the working relationships between people in our organization. Culture is that unwritten set of rules that governs our required behaviors in the work that we do together. Structure is culture. Culture is context. Change the context, behavior follows.

Be careful how you define the working relationships in your organization. Structure creates the conditions for things that look like personality conflicts.
