In the Gap

Humans possess the unique quality of awareness. Not only can we hold a thought, but we can simultaneously be aware we are holding that thought. Awareness allows us to change.

The first level of Emotional Intelligence (EI) is awareness. Self-awareness creates the platform for self-management.

The second level of Emotional Intelligence is social awareness. Social awareness creates the platform for relationship management.

For difficulties in either level, ask yourself – What am I not aware of?

This requires you to be quiet and observe – What am I not clearly seeing, clearly hearing, clearly feeling?

This requires defined periods of focused introspection – What is the cause of my response to the events around me? What is the influence to my behavior?

Awareness is that gap between stimulus and response, between what is coming at us and how we respond to it. In that gap is our choice. In that gap is awareness.

We have the unique ability to be aware. Awareness can have a powerful impact on the problems we solve and the decisions we make.

What Changes About the Work?

What will be the nature of work?

As we adopt technology into the enterprise, what will change about the work? Those who sit in my workshops know that I define work as – decision making and problem solving? What will be the nature of decision making and problem solving as we embed technology into our internal production systems?

Production Work (S-I)
Physical robotics are already creeping in to production work (S-I). Robots are most often adopted into physical work that is repetitive, requiring precision cuts, punctures, bends, dipping, pouring, lifting. Robots are also useful in production environments where human involvement is uncomfortable (cold, heat) or dangerous (hazardous exposure). As companies adopt robotics and other technology, what changes about production work? What decisions are left for humans?

Supervisory Work (S-II)
And, what of supervisory work (S-II)? Typical (S-II) tools are schedules and checklists, the role is accountable for making sure production gets done, on pace and at standard spec. If we can sense most critical items in a production environment, with precision, in real time, what decisions are left for humans? As companies adopt technology, what changes about supervisory and coordinating work?

Managerial Work (S-III)
And, what of managerial work (S-III)? Typical (S-III) tools are work flow charts, time and motion, sequence and planning. The role is to create the system that houses the production environment. Most sub-enterprise software (as opposed to full enterprise software) is simply a transaction system that records transaction activity through a series of defined steps. Most computer software contains embedded rules that enforce a specific sequence of task activity. If most systems are designed around software systems, what decisions are left for humans? What changes about system work?

Executive Management Work (S-IV)
With a concentration in Ops (COO), Finance (CFO), Technology (CTO), the essence of executive management is functional integration. Most enterprise (full enterprise) software is designed to integrate end to end functionality across the organization. It contains hooks that communicate from one function to the next, with a plethora of configurations possible depending on the desired integration. If functional integration is controlled by enterprise software, what decisions are left for humans? What changes about functional integration work?

These are not idle questions.

Your Skinny Point of View

When you seek advice and counsel from others, you must reveal the whole story, not just the part that will yield advice you want to hear. Truly seeking advice and counsel from others means you have not made your decision and are interested in other perspectives and outside analysis.

If you seek only to locate opinions that support your skinny point of view, you violate the 11th commandment, “Thou shalt not kid thyself.”

Legacy Thinking

The landscape is littered with technology initiatives that died. Some wimpered, some imploded, collecting significant collateral damage.

We know what happened and why it happened. The question – how to create technology initiatives that deliver on the promise?

Many technology initiatives fail in an attempt to preserve existing methods and processes. Adopting a piece of software supplants existing work. Technology changes the decision making and problem solving of humans. Human work changes.

Impact of Time on a Decision

If I make this decision, what will happen?

  • If I make this decision, what will happen immediately, what will be the initial response or change in circumstance?
  • If I make this decision today, what will be different in a day’s time, when the dust has settled?
  • If I make this decision today, what will change in a week’s time, a month’s time?
  • If I make this decision today, what will we have learned in the next year, how will our path be different?

If I make this decision, what if?

New Role, New Authority?

From the Ask Tom mailbag –

Question:
I was recently promoted as lead tech of a lab. My boss feels I undermine her for things I do without discussing them with her first. I explained directions for another technician, so she could speak to patients with more clarity. I was told I undermined my boss because of this. I asked our director, in front of my boss, if she was aware of an issue and I was told that I undermined my boss because I asked without consulting her first. I wonder if it’s a lack of trust or if I undermine her without meaning to?

Response:
Yes. It is both a lack of trust and you undermine your manager without meaning to. The solution is in the question. You must build trust AND stop undermining your manager. In your new role, you have new and specific accountability and authority. Unfortunately, these are rarely defined and that is where the trouble begins.

You have appropriate accountability and authority and your manager has a larger (longer time span) accountability and authority. Your manager is working in a longer time span context, aware of things you may not know. This is why the manager-team member relationship is so important (and often fragile).

Monthly 1-1 conversations with your manager work to bridge that gap. For you, in your role, to be in alignment with your manager, you have to understand the larger context of your manager. The only way to find out is to talk about it.

Following is an example of discussion elements for your next 1-1 with your manager.

Whose Decision Is It?
With accountability, comes authority. Whose decision is it? Is it yours or your manager’s? If you don’t talk about it, you won’t know. Here is a framework for the discussion.

  • Which decisions are reserved exclusively to my manager?
  • Which decisions are reserved to my manager, AND based on my input?
  • Which decisions are mine, but have to be discussed and approved by my manager?
  • Which decisions are mine, but I have to tell my manager before I pull the trigger?
  • Which decisions are mine, but I have to tell my manager, after I pull the trigger?
  • Which decisions are mine, and I don’t have to tell my manager?

As a new lead technician, you have new accountability and new authority. That new authority has to be defined.

The Aretha Franklin Rule

From the Ask Tom mailbag.

Question:
I’m going to be promoted in July as a manager and I will have to manage 5 people who are older and more experienced than me. I have been working with 2 of them for a year and 2 of them are new to the company, the last person has no experience. My boss knows this will be a real challenge for me. He is promoting me because I have the technical ability to do the job. I need to work on my soft skills. I have strong analytical skills which are not always an asset to manage a team effectively. Do you have any advice?

Response:
Age and maturity is always a problem for a younger manager working with older team members. You will have to earn their respect and you will not be given much room for error.

Here is the principle I follow.

Every team member of an organization, in their pursuit of doing a good job, will always seek out the person who brings value to their problem solving and decision making.

Wouldn’t it be great if that person was the manager? Often, it’s not, and that is where the trouble begins. My advice to any manager who wants to be successful is very simple.

Bring value to the problem solving and decision making of your team.

No Longer the Glow of the Project

“Management is not all I thought it was,” Miriam explained.

“How so?” I asked.

“I started in the marketing department, working on projects by myself. It was satisfying. I would finish a project and I could stand back and look at it. My friends could admire the project. The project had a glow and it was me.”

“That’s because you are a results oriented person and the results were close at hand and tangible. What it different, now?”

“Now, it is slower,” Miriam started. “As a manager, I don’t get to work directly, I work through other people. The results of the project are the results of the effort of my team. I don’t get the glow out of the project, the team gets the glow. What do I get?”

“And this is frustrating?” I prompted.

“Yes, most of my problems, now, are not project problems, they are people problems. I can get the people problems resolved, but the glow is elusive. It is hard to put my finger on the result.”

“So, in your brief experience as a manager, where is the glow?”

“Sometimes, the glow doesn’t take place right away, and it is subtle, in the background,” Miriam stopped. “The glow for a manager is in the development of the team, learning, tackling tough issues and moving to tougher issues. It’s a very indirect glow. I used to have passion for the output of the project, now, it’s a matter of placing value on the development of other people.”

“Congratulations, you have discovered the true role of a manager. You thought being a manager was so people could report to you. Management is about bringing value to the problem solving and decision making of the team.” -Tom

Discretionary Judgment

From the Ask Tom mailbag –

Question:
You talk about work as making decisions and solving problems. You talk about discretionary judgment. When I tell a team member about their role (in a role description), it seems more like a list of tasks that have to be completed. How do I talk about discretionary judgment in a role description?

Response:
Most role descriptions are as you describe, a disorganized list of tasks and activities. But, when we hire a team member, we are not paying for their tasks and activities, we are paying for their discretionary judgment. If we were just paying for task completion, we would hire robots. And, every role has decisions to make and problems to solve. Every role requires discretionary judgment.

A typical supervisor task is to post a work schedule for the team for the following week. But that is just the outcome. Here is the discretionary judgment part.

This task requires the supervisor to look ahead on a rolling 4-6 week basis, to anticipate changes due to team member vacations or other circumstances that will affect the team member’s attendance. And to look ahead on a rolling 4-6 week basis, to anticipate changes due to production fluctuations which may require a reduction in shift personnel or overtime. The supervisor will use discretionary judgment to create the schedule based on those circumstances.

Dead Horse

Byron was thinking back. “I think we have done what you suggested. Every year, in our annual business plan, we look at the cost structure in each of our project areas. And each year, we find one or two things that don’t quite measure up.”

“What was the last project that didn’t measure up,” I asked. “And what did you decide about it?”

Byron’s curiosity turned into a muffled laugh. “You’re right. Now that I think about it, the people involved, in the last project going south, negotiated more time and actually spent a ton of market research money to find out that there wasn’t as big a market as they thought. Their dwindling net profit went underwater the more they studied it.”

“And now?”

Byron shook his head. “They are still holding on to some hope that the market will turn around.”

“The answer is NOT, how can we make another research study? The answer is, how can we get out of this? Or, at least, how can we put a tourniquet on the bleeding?” -TF

The failure to accomplish a goal does not prove that more efforts and resources are needed. The failure to accomplish a goal may indicate that efforts should be stopped and a different path should be taken.
