Necessity Requires?

“If I want to make high performance necessary, I have to be clear,” Mariana repeated. “And, I have to make that clarity understood. Not what I understand, but what my team understands.”

I smiled. “And there is more.”

“More?”

“More. You can make the performance standard clear, but the team may not have the competence to make it happen. Necessity requires competence. A team without competence, in spite of necessity, will never perform at standard. Necessity requires both clarity and competence.”

Mariana nodded. “And, if they are not competent?”

“You are the manager,” I replied. “If the team members are not competent, why did you pick them?”

“At the time, I didn’t know if they were competent. They looked competent, sounded competent. I thought they had potential, that’s why I picked them.”

“Competence starts with potential. You assembled the team. Then, what did you do?”

“Well, we started with training,” she explained.

“You described, you demonstrated, they tried, you coached, they tried again, they practiced, you tested, they practiced more. You put them through drills, pace and quality. Pace and quality, until you, as the manager were satisfied at their level of competence. Necessity requires both clarity and competence.”

Mariana sighed acceptance.

“And, there’s more.”

Mama Told Me

“My mother taught me that if you want it done right, you have to do it yourself,” proclaimed Judith, repeating the sage advice she learned in her youth.

“Interesting,” I replied. “Why do you think your mother said that?”

“Well, people just never do things the way we expect them to be done.”

“And, why is that?” I wanted to know. “Why do you think they might miss the quality standard?”

“I don’t know,” Judith replied. “I tell ’em what to do, they just fall short.”

“Did you explain what the project should look like when it’s done?” I pressed.

Judith paused. “I just told them to get it done.”

“So you told them what to do, but not how well or by when?”

“Shoudn’t they be able to figure that out?” Judith sighed.

“I assume they did figure it out, it’s just what they figured is different than what you figured. Didn’t your mother also tell you if you don’t like what’s for dinner, you should say something sooner?”

Management Work

Ruben was stumped. “You are right. Just because we give Edmund a new title, doesn’t mean he is going to change his ways.”

“Edmund will always be Edmund, and we have to redefine his role. It’s not a matter of giving him new rules not to do this or not to do that. You have already tried that in his role as supervisor. As Lead Technician, what will be his new goals? How will you re-direct him?”

“It sounds obvious,” Ruben replied. “It starts with his job description.”

I nodded affirmative. “This is critical fundamental stuff. It’s the stuff you ignore because it sounds so simple. It’s the stuff you ignore that gets you in trouble. Stuff like goals and objectives, performance standards and holding people to account for performance.”

“I think I have a job description around here that might work,” Ruben hoped.

“Why don’t you start from scratch. As the manager, you have time span goals of approximately one year. Your annual plan has stuff in it that you are held accountable to deliver this year, and next year. If you had a supervisor, which Edmund isn’t, you would drive some of those goals down to that level, in time span appropriate chunks. For the time being, you are going to have to step into that role, review those supervisor outputs and determine the time span appropriate chunks (goals) for your new Lead Technician.”

Ruben was quiet.

“Look, do you want to lose Edmund?” I asked.

“No way,” Ruben replied. “He’s a great technician.”

“Then you have some management work to do.”
