Can’t Be Promoted Until

“But I was here until 10:00 last night. I am working myself to the bone and my company seems to want more. I can’t work any harder.” Victoria was tired. I could see it in her eyes, the hint of a glaze.

“What is it that your company wants more of?” I asked.

“I just don’t know. I have all the stuff I was doing before I was promoted and now I have new stuff.”

“Why are you still doing the old stuff?”

“Well, who is going to do it?” she snapped.

I paused, “As you left your old position, weren’t you supposed to train someone to take over those tasks?”

“Well, yes, I was supposed to, but there was just never any time to do that,” she said, calming down a bit.

“So, now you are in double trouble. You didn’t take the time to train someone else to do the work, so now you have even more work and less time.”

Victoria silently nodded.

“You have proved me wrong,” I said. “I always tell managers that they can never be promoted until they train someone else to take over their old job. But here, you have managed to do exactly what I said could not be done.”

Victoria started laughing. “No, I did not prove you wrong. You are still right. I have not managed this very well at all.”

“So, when should you have started training someone to take over?” I inquired.

“The very first day on the job, of my old job. In fact, I should already be looking at my new tasks to figure out who I should be training right now.”

Assign It

“But, I still feel there is some tension in the meeting, especially when I start talking about quotas for the day and some of the production problems that need to be corrected,” Nathan explained.

“So, delegate it out,” I said.

“What do you mean?”

“Look, Nathan. Where do the quota numbers come from?”

“Well, there is a Production Release report that gets posted at 5:00pm for the next day. That is the number that I go over in my morning meeting.”

“So, it is just a number that comes off of a report? And, you are the bad guy because you know the number and report it in the meeting?”

“Exactly,” nodded Nathan. “I feel like a slave driver, when it is just my job.”

“So, assign the Quota Number report to another team member. During your meeting, ask them to talk about the number from the Production Release report.” I could see Nathan pondering my proposal. “Who could you assign that to?” I asked.

“I could assign that to Rachel,” Nathan replied. I could see a sense of relief wash over his face.

“Let me know the difference in your meeting tomorrow.” -TF

Most Powerful Tool

Emily was already in the conference room when I arrived.

“So, what’s the purpose for delegation?” I asked.

“That’s easy,” Emily replied. “To save me time. I have a lot of stuff going on.”

“And if you are able to effectively delegate, what does the team member get out of it?”

Emily looked puzzled. “Well, I guess.” She stopped. “I guess, maybe, that they learn something new.”

“Good, learning is good. What else?” I probed.

“Well, new. Something new would be more interesting. Maybe learn a new skill. Maybe a sense of accomplishment, pride?”

“Good. Now tell me, Emily, do any of those things have anything to do with time?”

“Well, no.”

“So, what do they have to do with?”

Emily was tracing the conversation. “Learning, interest, new skill, accomplishment, pride. Sounds like learning and development,” she finally concluded.

“So one purpose for delegation is to save you time. Delegation is your most powerful time management tool, and it is also your most powerful learning and development tool.” -TF

If It Is Important Enough

“I told them. I followed up with them. I reminded them. And they still didn’t do it,” Emily complained.

“So, these assignments, these delegations, where did the meetings take place?” I asked.

“What meetings?”

“The meetings, where you explained what you expected, you know, the parameters of the delegation?”

“Well, we didn’t have a meeting. I am really busy. I make these assignments on the fly, in the hallway, on the floor. I have a lot of things that I have to juggle,” Emily replied.

Emily was right. Even now, we were having this conversation in a large workspace next to some equipment that was making an awful racket.

“Emily, I know this is important to you and it is important to me, too. Is there a better place we can have this conversation? A place that is a little quieter?”

“Yeah, no one’s ever in the conference room. But I really don’t have time. Can’t we just talk about it here, now?”

“Emily, this is important. If it is important enough, we have to create the time and we have to create a proper place to talk about it. Meet me in the conference room tomorrow morning fifteen minutes before shift. We don’t need a lot of time, but we need the right kind of time.” -TF

The Reward for Hard Work

“I know I need to delegate more often,” Sharon explained. “But, it just takes that little bit of extra time that I never seem to have. It’s just easier to do it myself.”

“How many hours do you put in each day?” I asked.

“Well, ever since I became a manager, probably ten or eleven. It seems the harder I work, the more work there is to get done.”

“Sharon, do you know the reward for long hours of hard work?” I could see she was going over the obvious answers, dismissing them one at a time. In the end, she had no answer.

“You’re right,” she said, “at this point in my career, I don’t need another plaque to put on the wall. I don’t need to be Employee of the Month, again.”

“The just reward for long hours of hard work is more long hours of hard work.” I stopped. “Is that why you are working so hard?”

Sharon stared, first at me, then the wall behind me, then I think her stare began to burrow into her brain.

“Unless your intention is to work even harder and for longer hours, you have to begin to work differently.” -TF

What Do You Train?

Question:

You say that most companies do a fair job of technical training, but a poor job of supervisor or management training. How do we go about creating that training? What do we teach?

Response:

On Monday, I talked about the core skills of supervision. Most companies think people have those skills waiting in the wings, ready to go. Good technicians get promoted to supervisor without a second thought that the skills of supervision are totally different than the skills of doing the work.

Tour de France Update

Some of the riders came to Tuesday’s stage ready to exhaust themselves in this last flat stage before the mountains. All of the sprinters lined up belching smoke and fire after a well deserved day of rest. Others came reserved, saving themselves for the first mountain stage on Wednesday.

Monday, Floyd Landis (USA-PHO) revealed his physical struggles over the past two years. At the young age of 30, he is a candidate for hip replacement surgery, yet he is riding the helm of the Tour in the catbird seat, just one minute behind the yellow jersey. Sergiy Gonchar (UKR-TMO) was able to hold the jersey without getting caught in the chaos at the finish.

Oscar Friere (ESP-RAB) took his second stage win of the Tour barely edging out Robbie McEwan (AUS-DVL). Tom Boonen (BEL-QSI) was in the fray, but couldn’t get his legs together, finishing fourth.

Wednesday begins the first of five mountain stages this year, two in the Pyrenees and three in the Alps. One of the climbs is “Out of Classification” and will surely spread the field. Watch for some interesting breakaways with a downhill finish.

Delegation When the Risk is High

Janet was not convinced. “But, if I know they will make a mistake, what if I can’t afford the screw-up? Perhaps, I forgot to tell you that we work in a nuclear facility and this delegation has to do with moving a dollop of plutonium from one reactor to the next.”

I smiled, knowing the most hazardous waste in the place was some scrap stainless steel. “You are correct,” I acknowledged. “Picking the right person for a delegation does have everything to do with risk management. If the stakes are too high, then you may have to forego a learning experience to get the job done. But if this dollop of plutonium turns out to be a dollop of vanilla ice cream, then the risk is low. The lower the risk, the more I can allow for mistakes and learning.”

“So, picking the person depends on managing the risk. That makes more sense,” Janet surmised.

“Think about how we allow people to learn to fly commercial aircraft. They have to make mistakes to learn, yet the risk is very high. We can’t have people crashing multi-million dollar aircraft.”

Janet smiled. “Enter the simulator?”

“Exactly. People learn best from their mistakes.” -TF

Learning from Mistakes

“I was surprised,” said Janet. “Barry is my best guy. I just assigned him a task and he said he was too busy, told me to go find someone else. He always does such a great job. I thought he would be the perfect person.”

“Who else could you delegate to?” I asked.

“Well, there is Simon and Rachel. But what if they screw it up?” Janet scrunched her nose. She didn’t like the idea.

“Janet, what is the purpose for your delegation? Are you looking to save yourself some time or are you looking to develop some of your team members?”

Janet knew it was a loaded question. “Okay, so I am trying to develop some of my team members. I know it’s a learning process.” It was the kind of unenthusiastic, politically correct response I knew I would get.

“Good answer. You must have attended the seminar,” I chided. “Look, Janet, of course they are going to screw it up. Tell me. Do people learn more from doing something perfectly or making a mistake?”

Janet wasn’t sure where I was going with this. “I suppose people learn more from making a mistake.”

“Exactly. If delegation is your most powerful people development tool, then part of delegation is people making mistakes. Count on it. Plan for it. Budget your time for it. But remember that it’s still worth it. That’s what learning is all about.” -TF

The Delegation Trap

Crystal looked across the table with a grimace on her face. She had a project to delegate and just returned from a circle of the office looking for a candidate.

“As I walked around, everyone looked so busy,” she said.

I smiled. “And you let that fool you?”

“What?”

“The fact that everyone looked so busy was a trap you set for yourself.”

“A trap?” Crystal was curious, but she wasn’t sure she would like the answer.

“As you walked around looking to hand this project out, what was your purpose?”

“Well, it’s a project I have been doing over and over for the past two years. It would save me a couple of hours a week if I could find someone to do it for me,” she replied.

“So, your primary motivation was to save yourself some time?” I didn’t wait for the answer. “So, tell me, what’s the major benefit for the person you would delegate this to?”

Crystal hadn’t thought about this, but she responded quickly. “Well, they would gain a new skill.”

“And what else?” Over the next few minutes, Crystal made a list of 12 benefits to the team member. The list included:

  • A sense of accomplishment.
  • Feeling a greater part of the team.
  • Feeling more valuable to the team.
  • A sense of contribution.

“Crystal, do any of these things have to do with saving you time?” I asked.

“No. Most of these things have to do with challenge and development.”

“So, get out of your time trap. I want you to make the circle again, but this time, think about the person who would see this as a positive step in their professional development.”

Crystal didn’t move. “You know, I don’t have to make the circle. I already know who needs this project. You’re right, she is busy, but this would be important to her.”

Next Steps and Follow-up

“That was the missing link,” said Jeremy. He was explaining his meeting with Sylvia. As suggested he had gone back to outline the list of next steps for the project he had assigned to her.

“Even Sylvia was relieved,” Jeremy explained. “She agreed. The reason she had not started the project was that she was never clear on what to do first, so she always procrastinated. This simple process to clarify the next steps made all the difference.”

“And how many steps in this project?” I asked.

“Five simple little steps. But until we laid them out, the project was going to sit until it was too late.”

“When will you follow-up on the five steps?”

“Friday, at 3:00pm. At least I learned that lesson, to calendar my follow-up meetings. We will see how she does.”

All in all, it was a good week. -TF
